Benefits of Per-Feature Token Budgets for Project Managers

The invoice says "LLM usage: $4,310." Your sponsor asks which feature caused the jump. You do not know, and neither does anyone else. Token budgets per feature fix that: each AI feature gets its own allowance of tokens per month, tracked on its own line, like any other budget item.

A token is the unit most model providers bill by (roughly a word fragment). Here is what you get from budgeting them per feature.

A simple token budget table

All numbers below are invented for illustration, using a blended price of $5 per million tokens. Swap in your own provider's rates.

| Feature | Tokens per request | Requests per month | Monthly tokens | Budget | | --- | --- | --- | --- | --- | | Ticket summarizer | 3,000 | 40,000 | 120M | $600 | | Search answers | 6,000 | 15,000 | 90M | $450 | | Triage agent | 25,000 | 4,000 | 100M | $500 | | Total | | | 310M | $1,550 |

Three rows, one multiplication each. That is the whole forecasting model, and it already beats a single lump sum.

Benefits of token budgets per feature

1. Forecasts you can explain. AI cost forecasting gets easier when spend is tied to something the business understands. "Triage agent usage is up because the support team doubled ticket volume" is a sentence a sponsor accepts. "The bill went up" is not.

2. Scope tradeoffs become visible. In the table, the triage agent handles 4,000 requests and costs about a third of the budget. If someone asks for a longer system prompt or more retrieved documents, you can show the cost of that request in tokens per call times volume. Scope creep stops being free.

3. Overruns get traced to one feature. With LLM spend tracking per feature, a spike points at a single line instead of a whole platform. Tag every call with a feature name and the question "what changed?" takes minutes rather than a week of guessing.

4. Better prioritization. A feature that costs $450 a month and is used daily is a different decision from one that costs $500 and is opened twice a week. Per-feature numbers let you set the AI project budget against value delivered, and cut the weak line without touching the strong ones.

5. Earlier warnings. Set an alert at 80 percent of each feature's allowance. You hear about a runaway loop on day 12, not when finance forwards the invoice.

Track tokens per feature in code

Engineers do not need much from you. Ask them to log the token counts that the provider returns with every response, labeled by feature. Most APIs include them; Anthropic's Messages API, for example, returns usage.input_tokens and usage.output_tokens (usage fields in the API docs).

import json, time

def log_usage(feature: str, response) -> None:
    record = {
        "ts": time.time(),
        "feature": feature,  # e.g. "ticket-summarizer"
        "input_tokens": response.usage.input_tokens,
        "output_tokens": response.usage.output_tokens,
    }
    print(json.dumps(record)) # ship to your log pipeline

This writes one JSON line per call. Sum by feature each week and compare against the table. Check your provider's field names, since they differ between vendors.

Set the budget in a reviewable file

budgets:
  ticket-summarizer:
    monthly_tokens: 120000000
    alert_at: 0.8
  search-answers:
    monthly_tokens: 90000000
    alert_at: 0.8
  triage-agent:
    monthly_tokens: 100000000
    alert_at: 0.8

Keeping budgets in a file means changes go through review, so a raised limit comes with a name and a reason. This is an example format of our own, not a standard.

When it is not worth it

Skip this for a pilot with one feature and a few hundred dollars of spend. A single line in the budget is enough. Per-feature budgets earn their keep once you have three or more features, shared infrastructure, or a sponsor who asks for monthly justification. Past that point, the tagging takes an engineer an afternoon, and the weekly review takes you ten minutes.

Also expect your first estimates to be wrong. Request sizes drift as prompts grow, so revisit the table after the first month and use real averages.

For anyone running AI in production, per-feature token budgets are what make the cost conversation specific enough to act on before the bill does it for you.
