How to Use Gemini for Quarterly OKR Planning and Reviews
OKR season has a predictable shape: three days of Slack pings asking teams for their draft goals, a spreadsheet that four people are editing at once, and a leadership deck you rebuild the night before the review. Gemini okr planning workflows won't write your strategy for you, but they can take the compiling, cross-checking and deck-drafting off your plate. Here's how to set it up so it actually holds up across a real quarter, plus what it costs at leadership-report scale.
By the end you'll have a repeatable process: a grounded Gem that drafts Objectives and Key Results from rough notes, a way to catch conflicting KRs across teams before the review, and either a Workspace or API path for turning quarter-end results into a review deck.
Pick the right Gemini tier before you start
Most of this workflow happens inside Docs, Sheets and Slides, so start with Gemini for Google Workspace rather than a separate subscription. Business Standard ($14/user/month) and Business Plus ($22/user/month) both bundle Gemini into the document side panel. Business Starter (~$7/user/month) only gets you the Gmail side panel, so if that's your plan, upgrade before OKR season starts. If a team runs heavy volume, Google sells an AI Expanded Access add-on (roughly $20/user/month) for higher usage caps.
The Workspace side panel is fine for drafting and reviewing one doc at a time, but it doesn't expose the model's full context window. If you want to script a single pass that reads every team's OKR doc plus last quarter's results at once, go straight to the Gemini API with gemini-3.1-pro-preview: $2 per million input tokens and $12 per million output tokens for prompts under 200K tokens, doubling to $4/$18 beyond that. A company-wide OKR roll-up across even 40 team documents rarely clears 150K tokens, so a full quarterly compile run typically costs cents, not dollars. The same model line supports up to a 1M-token context window if your org is big enough to need it.
Skip Gemini Enterprise (the standalone agent and search product, from $21/seat/month) for this specific job. It's built for cross-app agentic search, which is more than OKR planning needs.
Centralize last quarter's OKRs and your strategy doc
Gemini can only ground its drafts in what it can see. Put last quarter's OKR doc, your current strategy or roadmap doc, and the actuals spreadsheet in one shared Drive folder before you start drafting anything new.
Build an OKR Gem grounded on your own templates
At gemini.google.com, create a custom Gem and upload your reference docs (up to 10 files, 100MB each) so every team drafts against the same bar.
Name: OKR Compiler
Instructions:
You help draft quarterly OKRs. A good Objective is qualitative,
inspirational, and fits on one line. A good Key Result is a
measurable, time-bound number, never a task or a to-do.
When given rough notes, propose 1 Objective with 2-4 Key
Results. Flag any Key Result that is not independently
verifiable by end of quarter. Use last quarter's OKR doc
(attached) as the format reference and the strategy doc
(attached) to check alignment.
This Gem is what every team pulls from in the next step, so it's worth spending time getting the instructions right once.
Draft team-level OKRs inside the doc
In each team's draft doc, open Ask Gemini > Gems > OKR Compiler in the side panel and paste in rough notes.
Here are our team's priorities for next quarter, as bullet
notes: [paste notes]. Draft an Objective and Key Results
following the OKR Compiler format. Call out any Key Result
that's really a task in disguise.
This is where the gemini executive planning value shows up fastest: a manager's messy notes become a clean, checkable draft in one pass instead of three editing rounds.
Catch conflicting Key Results across teams in Sheets
Copy every team's draft KRs into one shared sheet, then use Gemini in Sheets to check for collisions before the review, not during it.
Review column B (Key Results) across all rows. Flag any pair
of KRs that measure the same underlying metric, contradict
each other, or depend on the same resource or headcount.
Output a new column listing the conflicting row numbers.
Catching a shared-metric conflict here saves an awkward moment in the actual leadership review.
Automate the quarterly review roll-up with the API
When it's review time and you need to summarize actuals against every team's OKRs at once, script it instead of copy-pasting into the Docs side panel document by document.
from google import genai
from google.genai import types
client = genai.Client()
with open("q3_okrs_and_actuals.txt") as f:
combined_doc = f.read()
response = client.models.generate_content(
model="gemini-3.1-pro-preview",
contents=combined_doc,
config=types.GenerateContentConfig(
system_instruction=(
"You are reviewing quarterly OKRs against actual "
"results. For each Key Result, mark it On Track, "
"At Risk, or Missed based only on the numbers given. "
"Do not invent a percentage that isn't in the source "
"text. List every At Risk or Missed KR first."
),
),
)
print(response.text)
The explicit "don't invent a percentage" instruction matters: without it, the model will happily estimate a completion rate that looks plausible and is wrong.
Turn the review into a leadership deck
Open the review summary next to a Slides deck and use Gemini's side panel to draft the narrative, one slide per team, before you touch formatting: wins first, at-risk KRs second, and one ask leadership needs to unblock. That's the shape of an ai quarterly review deck people actually sit through instead of skim.
Gotchas
- Never trust Gemini's arithmetic on completion percentages. Have Sheets formulas compute the actual numbers and only ask the model to summarize them.
- Data sent through the raw API bypasses your Workspace domain's DLP and retention controls. If your KPI data is sensitive, keep the workflow inside the Docs/Sheets side panel or clear the API path with security first.
- The Workspace side panel doesn't expose the full context window the model supports over the API, so once you're past a few dozen team docs, script it instead of pasting into a doc.
- Gems cap reference uploads at 10 files, so curate which docs ground the Gem each quarter rather than dumping in your entire Drive history.
Gemini won't decide what your OKRs should be, and it shouldn't. But for an FDE, the same discipline behind a good Key Result, measurable, time-bound, checkable against a real number, is exactly what separates a pilot everyone forgets about from a production commitment leadership can actually track.
